Abstract
The case study examines SaaStr’s transition from a traditional organization to an AI-first organization built around AI agents. The case explores how SaaStr’s founder and CEO, Jason Lemkin (Jason), deployed approximately 20 AI agents managed by just 3 humans to undertake tasks historically handled by sales development representatives (SDR), including outreach, content support, and coordination. The case demonstrates how SaaStr’s output expansion was achieved without proportional increase in headcount. It further discusses how human roles changed from task execution to supervision, judgment, and system guidance which contributed to the reduction of managerial overheads and emotional labor that were generally associated with larger teams. The case also evaluates the various advantages of deploying AI agents in the workforce such as increased efficiency, enhanced consistency improvements, and flexibility through iterative AI refinement. It also touches upon the implications of AI deployment on organizational learning and long-term workforce strategy. The case ends with Jason’s plans to scale SaaStr’s AI-first model to 30–35 AI agents and 5 humans by 2026, expanding multimodal capabilities and data sharing. However, Jason noted that face to face interactions with customers were better converted to sales, outbound skills were hard to master or develop, and top performers still stood apart because of their zeal and curiosity. Therefore, it remains to be seen whether AI agents will dominate sales execution or human roles will remain indispensable.
