Abstract
The case describes how Spotify, the Swedish audio streaming service provider, took the decision to transition from traditional software development models to AI-driven autonomous coding to maintain the huge and quickly evolving codebase as a result of offering personalized services to millions of customers across the globe. The case details how, in 2022, Spotify moved to script-based automation through its Fleet Management system that could make code transformations on thousands of repositories at once. Spotify then integrated AI agents into its Backstage and Fleet Management to automate large-scale code transformations, testing, and deployment. By 2025, this integration enabled significant productivity gains, including a reported 90% reduction in migration time and the ability to generate hundreds of pull requests autonomously. Finally, the case touches upon some of the challenges arising out of this scenario related to coding reliability risks, loss of foundational coding skills among junior engineers, governance concerns, and dependency on AI systems.
